What are your walk-outs worth?

Leak Number = (eye tests − bills) × average bill

These are example numbers. Type your own.

Eye tests with no bill: 50 In a year: ₹12,00,000

This is the value of eye tests that did not end in a bill. Some of those customers only wanted a prescription, so read it as a pointer to where to look, not as money you have lost.

A bigger store opens down the road. What do you change?

When a larger optical chain opens 200 metres from your shop, cutting prices is the first thing most owners think of.

It rarely fixes the problem. The Blueprint works on three things instead: what your shop shows, what your counter says and what you stock. It is laid out so you can do the work in your own shop.

Customers try five frames and still leave.

Too many choices slow the decision. Three frames picked for the customer's face and budget make it easier.

"It is too costly" ends the conversation.

The price comes up before the customer has seen why the better option is better. Day 3 gives you five counter lines for this moment.

Day 1

Know your real numbers

  • Fill in the Shop Reality Sheet, 8 fields about your shop as it is today.
  • Work out your Leak Number.
  • Write your Premium Customer Profile, 6 fields.

You leave with: A one-page picture of your shop, in your own numbers.

Day 2

Upgrade the store and the stock

  • Decide what to remove, change and add on your display.
  • Set a stock and buying plan around a 3-level price ladder.
  • Write your Gap List, tagged Fix Now, 90 Days or 6 Months.
  • List the people who stand at your counter.

You leave with: A ranked list of what to fix first, and when.

Day 3

Sell premium at the counter

  • Learn 5 counter scripts for the moments that decide a sale.
  • Set a 30-day training schedule for your staff.
  • Build your 6-month roadmap.
  • In the last 10 minutes, put one dated action in your calendar.

You leave with: Your 6-month roadmap and 20 WhatsApp follow-ups to send within 7 days.
